การลดความสูญเปล่าในกระบวนการคลังสินค้าด้วยแนวคิดลีน กรณีศึกษา : อุตสาหกรรมเฟอร์นิเจอร์

Abstract

การศึกษาเรื่องการลดความสูญเปล่าในกระบวนการคลังสินค้าโดยใช้แนวคิดลีน กรณีศึกษา อุตสาหกรรมเฟอร์นิเจอร์ มีวัตถุประสงค์ 1) เพื่อศึกษากระบวนการจัดการคลังสินค้า 2) เพื่อศึกษาสภาพปัญหาในการจัดการคลังสินค้า 3) และเพื่อเสนอแนวทางการปรับปรุงกระบวนการและการลดการสูญเปล่าในกระบวนการจัดการคลังสินค้าอุตสาหกรรมเฟอร์นิเจอร์ โดยมุ่งเป้าหมายในการปรับปรุง ลดระยะเวลา ลดต้นทุน เพิ่มประสิทธิภาพของกิจกรรมในคลังสินค้าของอุตสาหกรรมเฟอร์นิเจอร์ซึ่งประกอบด้วยกิจกรรมการรับและการจัดเก็บสินค้าเข้าคลังสินค้า, กิจกรรมจ่ายสินค้าออกจากคลัง ด้วยวิธีวิเคราะห์หาคุณค่ากิจกรรมด้วยสายธารแห่งคุณค่า (Value Stream Mapping)โดยนำเทคนิคหลักกระบวนการเชื่อมต่อกิจกรรม (Process Activity Mapping) ในการจัดทำแผนผังการไหลของงานในกิจกรรมต่างๆ ภายในคลังสินค้า โดยใช้หลักการวิเคราะห์ข้อมูลและแนวทางปรับปรุงการทำงานให้เหมาะสม การนำเทคนิค 5 WHYs Techniques และเทคนิค ECRS (Eliminate, Combine, Rearrange, Simplify) มาใช้เพื่อกำจัดความสูญเปล่าที่เกิดขึ้นในกระบวนการ และสร้างแบบจำลองกระบวนการดำเนินกิจกรรมคลังสินค้าในปัจจุบันและอนาคตด้วยโปรแกรม iGrafx นำไปทดลองใช้งาน พร้อมเสนอแนวทางการปรับปรุงกระบวนการเพื่อทำการลดหรือกำจัดกิจกรรมสูญเปล่าเหล่านั้นในกระบวนการคลังสินค้าของอุตสาหกรรมเฟอร์นิเจอร์

            จากผลการศึกษาการพัฒนารูปแบบของกิจกรรมการรับและการจัดเก็บสินค้าเข้าคลังสินค้าของอุตสาหกรรมเฟอร์นิเจอร์ปรับปรุงโดยรวมกิจกรรม Checking order and actual quantity, Checking quantity & physical package ไปรวมกับกิจกรรม Checking quantity of goods และรวมกิจกรรม Prepare storage space กับ Identify location goods เข้าด้วยกันแล้วนำไปจัดลำดับกิจกรรมใหม่ และเพิ่มจำนวนรถยก (Forklift) ช่วยในการจัดเตรียมพื้นที่จากการปรับปรุงดังกล่าว พบว่า เวลานำในกระบวนการลดลง 26.69% เวลาของกิจกรรมที่ไม่ก่อให้เกิดคุณค่าลดลง 84.09% รอบเวลาการทำงานรวมลดลง 40.97% ในส่วนการพัฒนารูปแบบของกิจกรรมการจ่ายสินค้าออกจากคลังสินค้าปรับปรุงโดยรวมกิจกรรมเตรียมสินค้าต่อคำสั่งซื้อ (Prepare goods per PO) และจำนวนตรวจสอบและรายละเอียด (Check quantity and detail) ไปรวมกับกิจกรรมตรวจนับสินค้า (Check Stock) และรวมกิจกรรมทำความสะอาดสินค้า (Cleaning goods) ไปรวมกับกิจกรรมการนับจำนวนสินค้า (Count quantity of goods) และกำจัดกิจกรรมเตรียมบรรจุ (Prepare pattern loading) ออกและเพิ่มจำนวนรถยก (Forklift) มาช่วยในแผนกคลังสินค้าเพื่อนำสินค้ามาให้กับแผนกขนส่งได้เร็วขึ้น พบว่าลดเวลานำในกระบวนลดลง 45.51% เวลาของกิจกรรมที่ไม่ก่อให้เกิดคุณค่าลดลง 54.62% รอบเวลาการทำงานรวมลดลง 43.17%

The objective of this research is to study the operation and activities in the warehouse in case of furniture industry. By focusing on improving, reducing the time and cost, enhancing effective of the activities in furniture warehouse that compose of receiving and storage merchandise in the warehouse; shipping activities by analyzing the value stream mapping, and process activity mapping technique. Besides, preparing the flow diagram of the various activities uses 5 WHYs Techniques and ECRs to eliminate waste in the process. In addition, with the program, iGrafx is used for trial in modeling process of the warehouse activities in the present and future in order to propose improvements process to reduce or eliminate those wasteful activities in the warehouse process.

From the result of study on the development activities of receiving and storage the merchandise in the warehouse by combining Checking order and actual quantity, Checking quantity and physical package with Checking quantity of goods activity, and combining Prepare storage space with Identify location goods in order to sort the new activities and increase the forklift in preparing the space. It is found that lead time decrease 26.69%, unworthy time of activities declined 84.09%, and the overall running time fell 40.97%. In the part of development model of shipping activities has improvement by combining Prepare goods per PO and Check quantity and detail with Check stock activity, and combining Cleaning goods with Count quantity of goods activity. However, it gets rid of Prepare pattern loading and increases forklift to assist in inventory department in order to deliver the goods to transportation department faster. Besides, it is found that lead time descented 45.51%, unworthy time of activities decreased 54.62%, and the overall running time decreased 43.17%.
